Can a Tesla with HW3 be upgraded to AI4 (HW4)? What Tesla has said, and what it means when you buy

Tesla's HW3 computer went into cars built from 2019 to about 2023, and buyers of those cars ask whether it can be upgraded to AI4. Here is every statement Tesla has made, with dates, and what a buyer can safely conclude as of November 2026.

Short answer (as of November 2, 2026)

Not today. Tesla does not offer an HW3 to AI4 upgrade to anyone. It has published no price, date, sign-up or eligibility rules, and its AI computer page lists no such upgrade. What exists is talk on earnings calls: an upgrade for people who bought FSD in April, a vaguer "make sense" in July, and silence on October 21, when the question was skipped.

So price an HW3 car for what it does now, which is the reduced "v14 Lite" version of FSD (Supervised) (see HW3 vs HW4). Do not pay extra for an upgrade nobody has priced.

What Tesla offers today

Tesla's support page for AI computer installations, in its May 14, 2026 capture, describes one upgrade: from computer 2.0 or 2.5 to computer 3.0. It is complimentary if you purchased FSD (Supervised); for a subscription, Tesla says you "may be eligible to upgrade" at your own cost (the page says $1,000 plus tax). The page does not mention AI4, HW4 or any upgrade for HW3 cars. We could not read a newer capture, because Tesla blocks automated access to its site, so check the live page before you rely on this.

What Tesla has said, in date order

DateWhat was saidSource
Jan 2025Elon Musk, on an earnings call, about upgrading HW3 computers for FSD buyers: "That's going to be painful and difficult, but we'll get it done."Not a Tesla App, Jan 30, 2025
Oct 2025Tesla's CFO: "We have not completely given up on HW3."TechCrunch, Apr 22, 2026
Apr 22, 2026Musk: "Hardware 3 simply does not have the capability to achieve unsupervised FSD." He said Tesla would upgrade HW3 computers "for those that have bought Full Self-Driving", possibly at "micro-factories" in major metropolitan areas. Reports of the call say the work would include new cameras and a more powerful computer, and that Tesla would offer a discounted trade-in toward a newer car, with no amount given.TechCrunch; Drive Tesla
Jul 22, 2026Musk said it would "make sense" to upgrade "all cars that have less than Hardware 4", "at some point", but that Tesla would "want to upgrade them to the next generation" of AI board, not necessarily AI4. He called that a "moderate improvement over AI4" arriving "around the middle of next year"; AI5 would "hopefully" reach volume later next year and "will initially go into Optimus". No date or cost for upgrades.Electrek, Jul 22, 2026
Oct 21, 2026The HW3 question, fifth in the shareholder voting, was skipped when Tesla read its investor questions, and HW3 did not come up on the call.Electrek, Oct 22, 2026

Each statement is a spoken remark on a call, not a published program. Two things stay the same from April to October: Tesla says HW3 cannot do unsupervised driving, and it has not said when, how or for how much an upgrade would happen.

What an upgrade would involve

TechCrunch wrote after the April call that HW3 cars "will need a new computer and new cameras". Not a Tesla App's report of the same call also lists rewired wiring harnesses and says Tesla gave no price or dates; any price or trade-in figures you see online are estimates by writers, not Tesla numbers, and we do not use them (Not a Tesla App, Apr 24, 2026). Tesla's page says the older HW2.5 to HW3 swap typically takes about an hour; new cameras and wiring would be a bigger job.

In July, Musk said the target might not be AI4 at all but a newer board that was not yet in production. A buyer cannot know whether an HW3 car would be upgraded to AI4, to something newer, or not at all.

Who might qualify

Nobody knows, and this is the part that matters most to a used-car buyer.

  • People who bought FSD. Musk's April wording was "for those that have bought Full Self-Driving". Not a Tesla App reads this as Tesla prioritizing owners who paid for the software suite, and expects a paid option later for others, which Tesla did not confirm.
  • Subscribers. Tesla has said nothing. The HW2.5 to HW3 precedent on Tesla's page is a free upgrade for purchasers and a paid one for subscribers.
  • Second owners. Tesla has not said whether an offer would follow the car or the person who paid for FSD. The resale rule says purchased FSD stays with the car (Does FSD transfer?), but that rule says nothing about hardware upgrades.

Do-it-yourself retrofits

In August 2026 a Polish owner swapped the HW3 computer in his 2022 Model 3 for an HW4 one. Electrek reported on August 18 that his project was unfinished, that he needed "a bit of stuff left to get all the features", and that it had not seen evidence that FSD actually runs on the converted car (Electrek). Tesla has not offered a supported swap. It is a hobbyist experiment, not something to count on when you buy a car, and a used car that someone has modified this way is a car to have inspected carefully.

What to do when you are buying an HW3 car

  • Pay for today. HW3 runs v14 Lite, which Tesla began rolling out on June 29, 2026 (Electrek). Try it on a test drive. If it does what you want, the car is worth that; an upgrade, if it ever comes, is a bonus.
  • Treat "free upgrade included" in a listing as a claim Tesla has not made. Nothing published supports it. Sellers can say anything.
  • Owned FSD on HW3 is the group Tesla has named. It may or may not follow the car to you. Do not pay a premium for that possibility; ask the seller for proof FSD is owned (questions to ask).
  • If you want AI4 now, buy AI4. Check the Autopilot computer line under Controls > Software > Additional Vehicle Information; years are only a guide. Our VIN decoder gives the likely hardware from the VIN.
  • A trade-in discount helps only toward a new car. Tesla gave no amount, so it is not a reason to buy an HW3 car now.
  • Weigh the difference in cost. An AI4 car without owned FSD at $99 a month against an HW3 car with it owned is worked through in HW3 vs AI4 and Can you add FSD to a used Tesla?

Unsupervised driving is a separate question: Tesla says HW3 cannot do it, and it has not yet put terms on it for any customer car. See Will a used Tesla get unsupervised FSD?

Questions buyers ask

Can I upgrade HW3 to HW4 (AI4) today?

Not through Tesla. As of early November 2026 Tesla has published no HW3 to AI4 upgrade, price, date or sign-up, and its AI computer page covers only the older HW2 and HW2.5 to HW3 upgrade. One owner has done a self-made swap, which Electrek reports as unfinished and unsupported.

Will Tesla upgrade HW3 for free?

Tesla has not said. In April 2026 Elon Musk said HW3 computers would be upgraded "for those that have bought Full Self-Driving", and in July he said it would make sense to upgrade all cars with less than Hardware 4 "at some point", with no date or cost.

Would the upgrade transfer to the next owner of an HW3 car?

Unknown. Tesla has not said whether an offer would follow the car or the person who paid for FSD. Do not pay extra for an upgrade you may not be able to claim.

Can HW3 ever run unsupervised FSD?

Elon Musk said on April 22, 2026 that "Hardware 3 simply does not have the capability to achieve unsupervised FSD." Today every Tesla, whatever its computer, runs FSD (Supervised) and needs an attentive driver.
